The moment you hire a developer or agency, you start depending on them. Your credentials live in their password manager. Your deployment process lives in their head. Your business logic is understood by one person. Your codebase probably doesn't have good documentation because it's hard to show ROI on. It's not flashy work for the client or the developer, so it keeps getting skipped.
Over time this becomes a kind of lock-in. Most of the time it's not intentional. But it still creates a dependency that can be dangerous for your business.
It's not just freelancers
If you think hiring a team or an agency solves this, it doesn't. You can hire a firm with 30 people on staff, but the reality is the same: one person ends up knowing your systems. Maybe a couple others have a general idea of the project. They sat in a kickoff meeting, they've seen the repo name, they could find the staging URL if you gave them ten minutes.
But actually understanding how the systems connect, where the business logic lives, how to deploy without breaking something? That's one person. Agencies can't afford to keep multiple developers deeply embedded in every account. The economics don't work.
When that person leaves the agency, you're in the same position you'd be in with a solo developer. Worse, actually, because now there's a layer between you and the problem. The agency's solution is to assign someone new who has to start from scratch, on your dime, billing you to learn what the last person already knew.
Freelancer, boutique shop, big agency. The label on the invoice doesn't matter. What matters is whether your business stops if the person with all the knowledge disappears.
Here's a simple test: could a competent developer with no prior knowledge of your systems pick them up and be productive within two days? If the answer is yes, congratulations. You are in an extreme minority. Most businesses have no idea where they stand.
My situation
For one client in particular, I've led development for over six years. The team has evolved, but I'm the thread that runs through all of it. I understand their systems, their business, and the context behind every decision. Their ERP platform, competitive analysis tools, iOS app, and broader technical infrastructure have all come through my hands. I know their business deeply: how their operations work, how their financial calculations run, which APIs feed their intelligence systems.
All of that knowledge was in my head. No matter how much the client trusts me, no matter how good my intentions are, that's a single point of failure. Life doesn't ask permission.
There was no ticket, no feature request, no client meeting where someone said "hey, what if you disappeared?" I brought it up because I genuinely care about every one of my clients' success, and that means asking the hard questions about longevity and existential threats. I got sign-off to build a comprehensive continuity package. It wasn't hard to get approval. The hard part was being the person who brought it up in the first place.
Why I did this
It's a good business decision. It shows my clients that I respect them and their business. It shows I'm thinking long term. It shows I'm not interested in holding anyone's systems hostage to keep a contract.
But honestly? Above all that, it's just the right thing to do. I have a deep respect for the people I work for. Having a risk to their business exist because of me, because I'm the only person who knows how everything works, that feels wrong. Full stop.
I don't want clients who stay because they have to. I want clients who stay because the work is good and the relationship is real.
What I did about it
I wrote a complete guide for someone who has never seen these systems before. Not developer notes for myself. It starts with "what does this business do" and works down to "here's how to deploy a hotfix at 2am."
The guide covers four interconnected systems: a competitive analysis platform with an iOS companion app, a legacy ERP handling purchase orders and EDI transactions, a next-generation ERP built on modern tooling, and the infrastructure tying it all together. Each system gets its own section covering architecture, deployment, database schema, business logic, scheduled jobs, troubleshooting, and known issues. The documentation is self-contained. If every other login were lost tomorrow, the PDF version alone would be enough to understand and operate everything.
Beyond architecture, I wrote step-by-step runbooks for onboarding a new developer from zero, deploying each system, handling emergencies (site down, database issues, stuck queues), performing routine maintenance, and running major upgrades. Each one is written for a developer who is competent but has never seen these specific systems.
I also identified and vetted backup developers who could step in. Their contact information and specialties are in the guide. The client doesn't have to go searching on their own.
Credentials and keeping it current
Credentials are the hardest part of any handoff. You need them available, but you can't just commit API keys and database passwords to a Git repository.
I built a two-layer system. The documentation layer is the committed repo: versioned, sharable, always up to date. It describes where every credential lives without ever including actual values. References, not secrets.
The credentials layer is a local-only secrets directory, completely gitignored. Organized by project and type: .env files for each system, SSH keys for both servers, third-party service credentials for Algolia, AWS, Buddy.works, Sentry, Postmark. One command pulls the current .env files from production automatically.
For handoff, another command packages the entire secrets directory into a dated file the business owners store in their 1Password vault. These two layers never mix. Safe to share the repo, safe to deliver the credentials package.
Documentation that goes stale is worse than no documentation. It creates false confidence. So I built automation around it.
A server audit script connects to both production servers and collects their current state: PHP versions, MySQL versions, disk usage, running services, cron jobs, SSL certificate expiry dates. Separately, a pipeline sync tool pulls the latest CI/CD configurations. Everything gets assembled into a PDF with a table of contents that can be emailed to the company owners. It all runs weekly on its own.
I also used AI as a research and drafting partner. It read the source code across all four systems, synthesized architecture overviews, mapped business logic, and generated first drafts of every section. I reviewed everything, corrected what it got wrong, and filled in the institutional knowledge that only exists in my head. That combination meant I could produce dozens of pages of accurate documentation in a fraction of the time.
The repo includes a prompt file so any developer with AI tooling can point it at the file and maintain the guide going forward. The instructions are built in.
The client now owns every credential to every system. No developer can hold their access hostage. A competent developer can read the guide and be productive within days, not months.
What the client got
- 100% credential ownership. Every API key, database password, and server login across all systems, packaged for the client's 1Password vault.
- dozens of pages of system documentation, runbooks, and business context in one self-contained guide.
- Zero lock-in. Vetted backup developers pre-identified and introduced.
- Automated weekly freshness. Server audits, pipeline syncs, and PDF generation run on their own.
Why most will never do this
Some of this is structural. Documentation is never billable enough to prioritize. Every agency says they'll write it "when things settle down." Things never settle down. Three years later, your entire operation depends on people who have zero incentive to make themselves replaceable.
Some of it is deliberate. If you can't leave, they can raise rates, deprioritize your work, and coast on maintenance fees. Documentation and credential transparency destroy that power. So they simply don't do it.
And some of it is a skills problem. Their systems are held together with workarounds, hardcoded credentials, and tribal knowledge. Writing documentation would expose the mess. So they call it "complex" and position themselves as the only person who can manage it. The client reads that as expertise. It's the opposite.
The real test
I'd rather earn your business every month than lock you into mine.
My client will have everything they need to replace me tomorrow. Every credential, every system diagram, every deployment process. If it turns out someone else would serve them better, I want them to be free to figure that out and make the right choice for their business.
Ask your current developer these questions
- If you disappeared tomorrow, could we deploy a bug fix by next week?
- Do we have every credential to every system we're paying for?
- Is there written documentation a new developer could follow to understand our platform?
- Can you name two developers who could replace you, and have you introduced us?
- When was the last time our technical documentation was updated?
If you don't love the answers, now you know exactly where to start.
